Plumbing marketing: win the emergency call and everything after

Plumbing marketing runs on two clocks. An emergency call is decided in minutes by availability and whoever picks up the phone. A repipe is decided over weeks by proof and follow-up. This guide covers the lead math, the review targets, the Local Services Ads rules that changed this year, and the email flows that pay for the first call.

Key takeaways

  • Emergency and planned plumbing are two different sales. A typical job runs $150 to $500 against a $90.92 average cost per lead, so the follow-on work carries the margin.
  • Missing calls costs twice. Google counts responsiveness in Local Services Ads rank, yet a missed call with no voicemail is generally not billed, so the invoice hides the damage.
  • Local Services Ads began moving into Performance Max pay-per-lead campaigns in August 2026, plumbing first. The old dashboard closes and historical reports do not transfer.
  • Reviews are graded on recency: 74% of consumers want them from the last three months, and 83% of the people who were asked to leave one did.
  • The trade now ranks retention above acquisition, at 53% against 31%. Membership plans and trigger emails off a water heater install date turn a drain call into a decade.

Emergency work or planned work: which one is your marketing built for?

About one in 60 insured US homes files a claim for water damage or freezing each year, and those claims averaged $13,954 between 2018 and 2022. In a service area of 20,000 households, that is roughly 330 emergencies a year, before the leaks nobody claims.

Those calls are won in minutes. The repipe, the sewer line and the tankless upgrade are won over weeks, by whoever stayed in touch. Most plumbing marketing runs one playbook for both, which is why the phone rings all summer and the year still ends flat.

The market underneath is tight. IBISWorld puts the US plumbers industry at $208.1 billion in 2026, up 0.5%, across 129,352 businesses, a count that grew 1.2%. New shops open faster than the market grows, so growth comes out of a competitor's calendar. IBISWorld calls emergency repair a reliable revenue floor and publishes no emergency-versus-planned split, so run that split on your own booked jobs.

Ticket size decides the rest. This Old House puts the average plumbing job between $150 and $500, a water heater replacement at $800 to $2,000, and sewer line work at $500 to $4,000. Same truck, same customer, an eightfold difference in what the visit is worth. The pattern holds across the trades, and plumbing has the widest gap between its cheapest job and its dearest.

Does missing calls hurt your ad rank?

Yes, and the bill hides it. Google lists responsiveness among its Local Services Ads ranking factors and states that missed calls may negatively affect it. Your average response time sits inside the profile quality score that decides where you rank.

Now read the charging rules next to that. Google bills you when you answer and speak with the customer, when a text or booking request arrives, when the customer leaves a voicemail, and when you return a missed call yourself. A missed call with no voicemail, left alone, is generally not charged.

So the invoice looks normal while the ad slips, and the owner decides Local Services Ads stopped working when what stopped working was the phone. More than half of residential contractors answer a new lead within the first hour, ServiceTitan found in a 2026 survey of 1,000 owners and managers. Close to half do not.

Google names the fix in its own optimization guidance. Turn on message and booking leads. They give customers more ways to reach you during nights and weekends, when you cannot answer the phone, and message leads typically cost less than phone leads.

Answering no longer requires hiring. Bill Joplin's Air Conditioning and Heating handled more than 1,300 calls in three months with an AI voice agent, and ServiceTitan reports more than 90% ended in a booked job. That is one company's published result, not an industry average. We build the same routing and missed-call sequences in our AI automation work, and what the first five minutes are worth covers the evidence.

What does a plumbing lead cost?

There is no published plumbing row, so start with the closest one. WordStream's 2026 benchmarks, drawn from 13,474 US search campaigns, put Home and Home Improvement at $8.33 average cost per click and an 8.05% conversion rate, against $5.42 per click across all industries.

The reported cost per lead is $90.92, the same figure the 2025 table carried, and dividing click price by conversion rate gives $103.48 instead. Treat the range between the two as the honest answer, and treat plumbing's emergency terms as sitting above the category average.

Drain clearing$100 to $50018% to 91%Only pays with follow-on work
Leak repair$150 to $45020% to 61%Thin on the first visit
Water heater replacement$800 to $2,0005% to 11%Comfortable at a sane close rate
Sewer line work$500 to $4,0002% to 18%Where paid media earns its keep

Job prices from the This Old House Plumber Cost guide, June 2026; consumer cost ranges, not contractor revenue. Cost per lead from WordStream / LocaliQ 2026 Google Ads Benchmarks, Home & Home Improvement. Break-even here is revenue, not profit.

Read the top row twice. At a $150 drain call, paid media has to close six leads in ten before it covers the revenue, and revenue is not profit. At a $2,000 water heater, one lead in twenty does it. The emergency call works as an acquisition event, and the rest of this guide exists to earn the second job.

That arithmetic also beats the 10% to 15% of revenue rule quoted across plumbing marketing pages, which traces to a marketing vendor rather than to a study.

What changed in Local Services Ads this year?

Two things, and both have started. Google Verified replaced Google Guaranteed, Google Screened, License Verified by Google and the Money Back Guarantee, announced in August 2025 and rolling out from that October. Screening and license checks did not go away. The consumer money-back promise did, along with the badge name that half the advice online still tells plumbers to chase.

Convert weekly budget thinking into a daily average while you are in there, because Google divides the old weekly figure by seven. The rest of its setup advice is short and mostly ignored. Keep at least five reviews on the profile. Set service areas at county level rather than by postal code. Leave message and booking leads switched on, and use Maximize Leads rather than a manual cap per lead.

How many reviews does a plumber need?

Five to run the ads, twenty to survive the shortlist, and a handful every month to stay picked. BrightLocal's 2026 survey of 1,002 US adults found 47% will not use a business with fewer than 20 reviews, 68% require at least four stars, and 31% now hold out for 4.5, up from 17% a year earlier.

74%

Consumers who want reviews written in the last three months. Another 32% want them from the last two weeks, up from 20% a year earlier.

BrightLocal, Local Consumer Review Survey 2026 (1,002 US adults)

Recency is the part owners miss. A plumber with 400 lifetime reviews and nothing since spring loses the click to one with 60 and nine from this month, so the target is a rate rather than a total. Asking is the whole method: 83% of the people who were asked to leave a review went on to leave one. Send the request within two hours of the truck pulling away.

Google says the rest out loud. Local ranking runs on relevance, distance and prominence, and prominence is fed partly by how many reviews you have. Distance you cannot buy, which makes coverage geographic: one page per city and per emergency service term, on a site fast enough to hold a phone user at 11pm. Our free SEO report checks that last part in about thirty seconds, and the rest is ordinary local SEO.

In the same survey, 45% of consumers said they now use ChatGPT or a similar tool to find local businesses, up from 6% a year earlier. Those tools read the same public pages a search engine does, so the work is the same and the reader never clicks.

How does a $200 drain call become ten years of work?

By selling the relationship at the job, then emailing against what you learned there. The same ServiceTitan survey found customer retention now ranks above new customer acquisition as a stated priority, at 53% against 31%. Marketing plans in the trade still do the reverse.

Each plumbing job hands you an email address, a photo set, and one thing no competitor holds: what is installed in that house and when it went in. Setting the list up takes an afternoon. Import the customer list with permission, tag the fields you already collect, and put your license number and a physical address in the footer, because bulk senders need one. Our email marketing setup guide walks the platform choices.

Membership plans are the mechanism. The offer goes on the invoice at the emergency job, then follows by email within a day: what tonight's call would have cost as a member, and when the annual inspection is booked. Renewal reminders go out at 45, 30 and 7 days. Housecall Pro carries recurring service plans natively and ServiceTitan carries them in its top tier, while Jobber does not.

The planned-work sequences then write themselves out of those fields.

  • A water heater installed nine to eleven years ago. Replacement is an $800 to $2,000 job, and the install date sitting in your records is a calendar invitation nobody else can see.
  • Galvanized or polybutylene pipe noted on a ticket. That house needs a repipe eventually, and the education should start years before the leak does.
  • A camera inspection showing root intrusion. Sewer work runs $500 to $4,000, and the video is the sales asset.
  • Any unsold estimate over $1,500. Five touches across 30 days, then a re-engagement at 60 and 90.
  • March. EPA's Fix a Leak Week runs annually in mid-March, 16 to 22 in 2026, and its figures beat fear as a hook: 9% of homes leak 50 gallons a day or more, and fixing that saves about 10% on a water bill.

One spike is worth pre-staging rather than reacting to. The first hard freeze is the most violent week in the trade and it arrives with hours of warning, so the answering cover and the freeze-warning email should be ready in October. The February 2021 Texas freeze alone produced $14.9 billion in insured losses in 2023 dollars, the costliest US winter event since 1950.

Everything after that is reactivation: segment by last service date and write to the households that already let you in the door. Email automation flows covers the build. The compounding version is on the record, in a trade next door: a pest control company in Salinas grew from $120,000 to $6.8 million in two years on local pages, SEO and speed-to-lead automation. That case study is here.

The plumbing software stack, honestly compared

Software amplifies a process and does not supply one. Buy the intake layer before the reporting layer, because none of these platforms answers the phone at 2am on the plan you are looking at.

Prices read from each vendor's own pricing page in August 2026: housecallpro.com/pricing, getjobber.com/pricing, workiz.com/pricing-plans, servicetitan.com/pricing, companycam.com/pricing. Jobber ranges run from annual prepaid to monthly. Fit assessments are ours.

Two add-ons move more revenue than a tier upgrade. Jobber sells an AI Receptionist at $29 a month and a Marketing Suite at $79, Housecall Pro sells CSR AI, and Workiz sells Genius Answering. The two with published prices cost less per month than ten clicks. Lead brokers such as Angi and Thumbtack sit outside this table on purpose: they sell the same lead to several of your competitors, which makes them emergency fill-in rather than a foundation.

Plumbing marketing numbers you should not trust

Three figures circulate through this trade with no study behind them, and owners set budgets on them.

  • “The US plumbing market is $191.4 billion.” IBISWorld's live 2026 page says $208.1 billion.
  • “93% of consumers search online before calling a plumber.” No publisher, no sample, no year. The same goes for “more than half of plumbing companies have no digital marketing strategy”.
  • “Email returns $40 for every $1 spent.” Attributed on the vertical's biggest page to a consultant rather than to a study. The case for email here is structural: the list is yours, the cost per send is close to nothing, and it acts on things Google does not know.

Where to start in the next 90 days

The order matters more than the list, because each step lowers the cost of the one after it.

The first 90 days

None of that is a campaign. It is a set of habits, and the one that pays first is also the cheapest, which is picking up the phone. Somewhere in your service area tonight, one of those 330 households is standing in an inch of water, dialing the second name on the list because the first one did not answer.

FAQ

Frequently asked questions

How much should a plumbing company spend on marketing?

Build the number from the bottom rather than from a percentage. Google Ads in Home and Home Improvement averaged $8.33 per click and roughly $91 to $103 per lead across 13,474 US campaigns in WordStream's 2026 benchmarks. At a $150 to $500 typical job you need a high close rate and follow-on work to break even, while at a $2,000 water heater the same lead cost is small.

Are Local Services Ads worth it for plumbers?

For emergency work, usually. You pay per lead, the ads sit above search ads, and the profile carries a verification badge. Two things changed, though. Google Verified replaced Google Guaranteed from October 2025, and in August 2026 Local Services Ads began migrating into Performance Max pay-per-lead campaigns, with plumbing named in the first phase. Export your report history before the old dashboard closes.

Does missing calls hurt my Google ads?

Yes, and this is the part owners miss. Google names responsiveness as a Local Services Ads ranking factor and states that missed calls may negatively affect it, with average response time counted inside profile quality. Meanwhile a missed call with no voicemail is generally not billed, so the invoice looks fine while the ad rank falls.

How many Google reviews does a plumber need?

Google recommends at least five for Local Services Ads to serve reliably. Consumers want more: 47% will not use a business with fewer than 20 reviews, 68% require four stars or better, and 31% hold out for 4.5, per BrightLocal's 2026 survey. Volume is the easy half. Some 74% want reviews from the last three months, so aim at a monthly rate.

How do I get more high-value plumbing jobs instead of $150 drain calls?

Stop treating them as different customers. The drain call is how you buy the customer, and the repipe, water heater or sewer line is the return. A membership plan sold at the emergency job turns a one-off into an annuity and earns you a place in the inbox. Trigger emails do the rest, off install dates, pipe material and unsold estimates.
